Process analysis in the food industry

Challenge

Amongst others, during harvest season a medium-sized company in the food industry had difficulties to process the required procedures in the given time. An IT problem was assumed. The task was to identify the problem to be able to take countermeasures if necessary.  

Our approach

  • Planning, execution and postprocessing of workshops with the process parties
  • Process mapping by means of the brown paper method
  • Modeling of the processes in Symbio as eEPK
  • Systematic problem analysis by cause study
  • Development of potential solutions

Result

Based on the current processes the company is able to adjust the IT infrastructure and to define the targeted processes. These will be processed in the course of the introduction of a new ERP-System.

Our approach

Article master setup

  • Introduction of the intersectoral ecl@ss product classification standards and implementation in the ERP system
  • ABC-Analysis of the creditors and the query of all the relevant products of the top 30 creditors
  • Workshops with the operation department for the selection of the relevant articles and deposit of the right ecl@ss classes
  • Import of the articles in the ERP system

 

Classification of the biogas plants

  • Planning and execution of workshops with the operations managers for the analysis of the BGA structures and creation of a general functional organization on the basis of the value added chain
  • Implementation of the functional organization in the ERP system 
  • Coordination with all the operations and regional managers for the creation of the individual structure of the BGAs on the basis of the functional organization 
  • Deposit of the relevant articles per functional unit (e.g. fermenter) in the system

Result

The current article master comprises ca 12,000 products (with tendency to rise), the majority of that is provided with ecl@ss classes. 90 % of the plants are displayed through functional organizations in the ERP. The classification of the articles is carried out top-down (previous maintenance) as well as bottom-down (the system is learning during the order of articles).
